[2/2] Retired Netflix Engineering Director On Regrets, Video Engineering, Hiring Stories (Category Engineering)
Continuing this snapperI would like to share the findings for engineers and tech executives.
What it means for developers (IC) If you're single point of failure, it's not cool, it's risk. Documentation, runbooks, on-call rotations, context transfer, absence drill (precariousness) This is what makes a team an adult. Collect "evidence of impact" before you're asked. A simple habit: once a month to record “what did → what effect → what risks removed → what metrics / signals confirm”. This helps in evaluation, in promotion, and in negotiations. Don't confuse "worked a lot" with "decided a lot". In conversation, the red thread: the watch is a bad KPI. Systems and teams must work in ways that do not require constant heroism. Be prepared for standardized filtersBut engineering maturity wins. The ability to reason about trade-offs, uncertainty, system design and real-world solutions are what distinguish the strong at a distance.
What this means for tech leaders and tech executives Culture should be “performed,” not declared.. For example, "No brilliant jerks" only works when there is real enforcement: feedback, understandable expectations, and a willingness to part with even the strong if they break the team. Make your vacation a diagnostic tool. “Vacation/bus-factor test”: who leaves for a week → what breaks → what knowledge / access / processes need to be unpacked from head to system. Visibility of contribution is the infrastructure of growth. It doesn’t have to be like Meta. But you need an easy version: goals → fixed impact → regular synchronization of expectations between teams, otherwise on a scale everything will start to sink in the fog.
- Hiring: Determine what you’re really measuring and structure the process. If you want systemic thinking and maturity, add stages that show it. (work-sample / real case analysis / solution discussion with incomplete data)Not just "tasks." Compensate for the bias in the individual attribution of the results. If only your personal contribution shines, get local optimization. Add command signals, quality of interaction, long-distance ownership, culture of collaborative results.
